How to Tell Which Marketing Leads Are Actually Making You Money

October 16, 2026

A marketing report can make a contractor feel good while the bank account tells a different story. A campaign may show thirty leads. The phone may ring more often. The office may be busy returning calls. But if those leads do not turn into the kind of work your company wants, the result is activity, not growth.

For established excavation and septic contractors, the number of leads is not the number that matters most. The real question is whether a source produces qualified opportunities, sold jobs, healthy average job values, and revenue that supports the crew, equipment, and overhead required to do the work well.

That is the difference between marketing that keeps the office occupied and marketing that makes the company stronger.

A company that tracks only calls can easily reward the wrong channel. A company that tracks revenue by source can see which investments are worth expanding, which services deserve more attention, and which lead sources should be improved, narrowed, or stopped. You do not need a complicated enterprise reporting system to begin. You need a consistent way to follow every serious inquiry from first contact through the sold job.

Lead Volume Is a Starting Point, Not a Verdict

Imagine two lead sources. The first sends many calls from homeowners asking for the cheapest pumping price, service outside your territory, or work your crew does not want to prioritize. The second sends fewer inquiries, but those homeowners own the property, understand the scope, are inside your service area, and are prepared to schedule an inspection, repair, drainage project, site preparation job, or septic replacement.

If you only look at the lead count, the first source wins. If you look at revenue and profit potential, the second source may be far more valuable.

This is why excavation and septic contractors should stop asking only, "How many leads did we get?" Instead, ask what happened after the lead arrived. Did the caller fit the service area? Did the conversation turn into an appointment? Was an estimate sent? Did the customer choose the company? What was the job value? Did the work fit the crew and equipment capacity? Those answers tell you whether the lead source is producing business you actually want more of.

Lead volume still matters. A sudden drop in calls can signal a visibility, advertising, seasonality, or response problem. But volume by itself cannot tell you whether the company is buying profitable demand or simply paying to answer more unqualified questions.

Start With a Clear Definition of a Qualified Lead

Every company needs a shared definition of a good lead. Without it, the office may call every phone inquiry a lead, the estimator may only count site visits, and the owner may only remember the jobs that were sold. That makes marketing results impossible to compare fairly.

For a septic company, a qualified lead may be a property owner inside the service area who needs pumping, repair, inspection, a drain field solution, or a system replacement and is willing to discuss timing and next steps. For an excavation contractor, it may be a homeowner, builder, developer, or property manager who has a real drainage, grading, driveway, utility, site-prep, or earthwork project with an identifiable scope and decision-maker.

This does not mean every inquiry needs to be ready to buy that same day. Some of the best work begins with a customer who is gathering information, planning around a permit, comparing options, or waiting for another stage of construction. It does mean the inquiry should have a reasonable path to a project your company can serve profitably.

When a call is not qualified, record why. Maybe it was outside the service area. Maybe the service was not offered. Maybe the caller was only looking for a price and refused to discuss the property or work scope. Maybe the project was too small, too large, or too far out for the current team. Those reasons are not a failure. They are information that helps you refine advertising, service pages, intake questions, and your definition of the best-fit customer.

Track the Entire Path From Source to Sold Job

A marketing source should be attached to the lead at the first meaningful contact. It can be as simple as a required field in your CRM or intake form. Google Business Profile, organic Google search, Google Ads, Local Services Ads, Meta advertising, referrals, repeat customers, builders, home inspectors, yard signs, and direct website inquiries all deserve their own source label.

The label must stay with the opportunity. If the office records the source when a call comes in but the estimator creates a new record later, the connection is lost. If a referral source is typed differently each time, the report becomes unreliable. If the team keeps a source field but nobody requires it, the data turns into a long list of "unknown."

Pick a small set of clear sources and make them part of the intake process. Then make sure each lead moves through the same essential stages: new inquiry, qualified or disqualified, appointment or site visit, estimate sent, won or lost, and completed revenue when the job is finished.

This does not need to slow the team down. A good system makes the next action clearer. It tells the office who needs a callback, tells the estimator which estimates need follow-up, and gives the owner a clean picture of where real business is coming from.

Close Rate Tells You More Than Cost Per Lead

Cost per lead is useful, but it is often overvalued. A low cost per lead can look attractive until you discover that very few of those leads become appointments or sold work. A higher-cost source may appear expensive until you see that it produces customers who close at a much higher rate and buy larger projects.

Close rate is the percentage of qualified opportunities or sent estimates that become sold jobs. The exact stage you use should be consistent. If your company measures from qualified lead to sold job, keep using that definition. If you measure from estimate sent to sold job, keep using that definition. The point is to compare sources on the same basis.

If organic Google search produces twenty qualified leads and ten become customers, that source is producing a 50 percent close rate. If an ad campaign produces twenty qualified leads and only two become customers, the campaign may need better targeting, a stronger landing page, clearer service messaging, or a better response process. It may not need to be shut off immediately, but it does need attention.

Close rate also helps separate marketing performance from sales-process performance. If every source has a weak close rate, the issue may be estimate presentation, price conversations, response time, follow-up, financing options, or an overloaded crew. If only one source has a weak close rate, the issue is more likely the promise the ad is making, the audience it reaches, or the service it emphasizes.

Average Job Value Shows the Kind of Work a Source Creates

A sold job is not automatically a good job. A source may close well but generate small tickets that keep the crew moving without improving profitability. Another source may produce fewer jobs but bring in larger septic repairs, system replacements, drainage corrections, site-prep packages, or driveway projects that better match your capacity and goals.

Average job value helps you see the difference. Look at the total sold revenue from a source and divide it by the number of sold jobs. Then compare that result across sources and service types. The purpose is not to declare that every source must produce the same average. Emergency pumping calls, for example, may have a different profile than septic replacement or excavation work. The goal is to know what each source actually contributes.

This creates better marketing conversations. Instead of saying, "Facebook does not work," you can say, "Facebook produces smaller repair inquiries in our target towns, while Google Business Profile produces fewer but larger system-replacement conversations." Instead of saying, "Google Ads are too expensive," you can say, "These ads produce appointments, but average job value is too low to support the current spend. We need to adjust the service focus and qualification."

When you understand job value by source, you can market more aggressively for services that combine strong demand, healthy margins, and available crew capacity. That is a much smarter decision than simply promoting whatever generated the most recent call.

Revenue by Source Is the Number the Owner Should See

At the end of the month, put the sources side by side and look at the revenue they produced. Not projected revenue. Not the value of every estimate sent. Look at sold and, when possible, completed revenue tied to a known source.

This one report changes the conversation. A source with five leads and two large, profitable projects may be more valuable than a source with forty leads and one small job. A referral partner may quietly be the best source in the business. A well-maintained Google Business Profile may generate a large share of high-intent calls without a direct ad cost. An advertising campaign may be worth keeping because it fills a seasonal gap, even if it is not the highest-margin channel all year.

Revenue by source also gives you the information to set a realistic marketing budget. If a source reliably brings in profitable work, you can invest with confidence. If a source is inconsistent, you can test a change instead of assuming the entire channel failed. If a source only creates low-quality inquiries, you can tighten targeting, clarify the offer, or redirect money toward a service or area that makes more sense.

The report does not need to be perfect on day one. It needs to be honest enough to guide the next decision. Inconsistent data becomes more useful as the team improves the habit of tracking it.

Do Not Forget the Cost to Serve the Lead

Revenue is essential, but it is not the last number. A lead source that creates a large job may still be less attractive if the work has thin margins, difficult site conditions, long travel time, heavy equipment needs, or a service mix that disrupts the schedule. The best marketing decisions connect the lead source to the job economics.

At a minimum, review the marketing spend, the number of qualified leads, sold jobs, average job value, and sold revenue from each source. Then add your practical knowledge of the work. Did the jobs fit the crew? Did they create change orders or callbacks? Did they lead to reviews, referrals, and future work? Did they fill an open day or push out more profitable work?

You do not have to build a complicated financial model before you act. Start by identifying sources that create both strong revenue and the kinds of jobs your business is built to execute well. Then bring more precise job-costing data into the conversation as your system improves.

Build a Review Rhythm That Changes Decisions

Data only matters when someone reviews it and makes a decision. A monthly review is enough for many established contractors. Pull the last 30, 60, or 90 days and look at each source through the same lens: qualified leads, appointments, estimates, close rate, average sold job value, and revenue.

Use that review to decide what to protect, what to improve, and what to test. Protect sources that create healthy, predictable work. Improve sources that have a clear opportunity, such as fast calls but low booked appointments or good estimates but weak follow-up. Test a changed message, service area, landing page, keyword group, or intake question before assuming a channel cannot work. Stop spending only when the evidence shows the source does not fit your company after a reasonable effort to improve it.

This rhythm also keeps marketing and operations aligned. The marketing team learns what services and customers create the best projects. The office learns what questions qualify a better opportunity. Estimators learn which follow-up actions help customers move forward. Owners get a clearer reason for every dollar invested.

Better Measurement Produces Better Marketing

The goal is not to turn an excavation or septic company into a spreadsheet. The goal is to make each marketing decision more informed.

When you know the difference between a raw lead and a profitable customer, you stop reacting to vanity numbers. You can see whether Google, referrals, ads, and local visibility are producing business that actually fits your team. You can improve the sources with potential and stop rewarding activity that does not create revenue.
