How to Know Which Services You Should Be Marketing More Aggressively

Most septic and excavation contractors do not have a lead problem as much as they have a service-priority problem.

They market everything because they can do everything. Pumping, inspections, repairs, drain-field work, system replacements, trenching, grading, driveway work, drainage, clearing, site preparation, and emergency calls all appear on the website, in Google Ads, and in the office conversation. The result is more activity, but not always more of the work that builds a stronger company.

The best services to market are not simply the services with the biggest invoice. They are the services that fit the business you have now and the business you want to build next. They create enough value, produce acceptable margin, close at a healthy rate, fit real crew capacity, and arrive when the calendar can absorb them. That is a much better definition of a service worth pushing.

For established septic and excavation contractors, marketing should not be a request for random demand. It should be a way to create more of the right kind of work.

Start With Job Value, But Do Not Stop There

Job value is the obvious starting point. A larger replacement, installation, site-prep job, or drainage correction can create more revenue than a small service call. But revenue alone does not tell you whether that work deserves more marketing dollars.

A high-ticket job can still be a poor fit if it ties up a crew for too long, requires repeated site visits, creates a difficult permitting process, or produces a low margin after equipment, labor, materials, and travel are counted. On the other hand, a smaller job may be extremely valuable when it is quick to schedule, easy to deliver well, and leads to repeat service or referrals.

Look at your completed jobs by service category. Do not begin with what you think is profitable. Begin with what your job-costing and invoicing records actually show. Compare the average job value for pumping, inspections, repairs, replacements, septic installs, drainage, clearing, grading, driveway work, and any other core services you offer. The goal is to see which services consistently create meaningful revenue without creating hidden operational drag.

The right question is not, “Which service has the biggest ticket?” It is, “Which service creates enough value for the effort it requires?”

Gross Margin Tells You Which Revenue Is Worth Keeping

Once you know the average job value, look at gross margin. A contractor can stay busy with a service that looks good on paper and still have little left after direct labor, materials, equipment, disposal, subcontractors, fuel, and job-specific costs are paid.

This is where accurate job costing matters. If all field labor is treated as overhead, a service may appear far more profitable than it really is. If equipment hours are not assigned to jobs, a service that seems easy may be consuming capacity without contributing enough gross profit. The answer is not to use a universal percentage as a rule for every company. The answer is to use a consistent definition of direct cost and compare services the same way.

For a septic company, a repair evaluation may lead to a profitable repair or replacement while also creating customer trust. A pumping call may produce predictable cash flow and open the door to maintenance, inspection, or repair work. For an excavation company, a site-prep project may create strong revenue but only if the crew, machine time, and material handling are planned correctly. The opposite is also true. A service with a weak close rate may not need more ad spend. It may need a clearer service page, better intake questions, faster estimate follow-up, a more accurate price range, or a decision to stop chasing that type of work.

A service may have attractive margin but become a problem if it repeatedly interrupts route work, pulls an estimator away from larger opportunities, or forces the crew into inefficient travel. Build a Service Scorecard Before You Increase Budget

You do not need a complicated spreadsheet to make a better service decision. Start with a simple scorecard for every major service line. Give each service a consistent rating for average job value, gross margin, close rate, crew capacity, seasonality, repeat or referral potential, and fit with the company you want to become.

For example, a service may score well on value and margin but poorly on current capacity. That does not mean stop offering it. It may mean you need to limit geography, improve qualification, add the right crew support, or create a waitlist rather than buy more leads immediately. Another service may score modestly on ticket size but highly on close rate, route density, and repeat revenue. That can make it an excellent service to market during a particular season.

The scorecard should lead to a decision. Some services deserve a better sales process before you promote them. Some may need a higher minimum, a tighter service area, or less attention altogether.

The most mature septic and excavation contractors do not market based on ego, habit, or the biggest job they remember from last month. They market based on a clear view of what creates strong revenue, worthwhile margin, reliable close rates, manageable capacity, and better use of the calendar.

The answer will not be identical for every company. That is why the decision has to come from your numbers and your operational reality, not from a generic list of “best services.”
