The $1 Million Ceiling Is an Owner Capacity Problem

Micah makes a simple but important observation: reaching $1 million can be attainable in a septic business because an owner can still hold most of the operation together personally. The owner answers calls, handles customer problems, makes sales, rides in the truck, trains team members, manages equipment, and keeps an eye on the books. That intensity can build a business, but it also creates a ceiling.

The difficult transition often begins between roughly $1 million and $3 million. More crews, trucks, routes, jobs, training demands, and customer expectations start to compete for the owner’s attention. The business becomes reactive when every employee reports directly to one person and every breakdown requires that same person to step in.

In a growing septic company, three key leadership areas commonly emerge: the back office, service operations, and installation operations. For excavation and septic contractors, that means answering calls reliably, setting accurate expectations, using call routing and immediate follow-up texts when a call is missed, and giving the office team enough technical training to handle the questions customers naturally ask. The goal is not merely more leads. It is turning the leads a company has already paid for into booked jobs and long-term relationships.

Every Service Call Can Create More Than One Opportunity

Micah’s model reframes the service call. A pump-out, inspection, repair, or install is not just a one-time transaction. Each customer interaction can create four types of value: a review, a referral, a service agreement, and additional work identified through a complete diagnostic.

The order matters. The objective is not to push unnecessary work. It is to document what the technician sees, educate the customer clearly, explain the available options, and build enough trust that the customer can make an informed decision. Sewer cameras, photos, videos, detailed notes, and clear language turn a vague explanation into a transparent customer experience.

That approach also changes how a company thinks about sales. Sales is not assigned to one person in a separate department. Marketing generates the opportunity. The CSR books it. The field technician educates the customer and presents the appropriate next step. A strong team can then be compensated and measured around the actions that build the customer relationship, not just the first invoice.

Track the Metrics That Reveal the Real Constraint

As a company grows, Micah recommends starting with a short list of visible operating metrics: lead volume, booking rate, average ticket, and margin. Of those, he sees contribution margin as the most important leading indicator because it exposes whether a company is building growth that can actually support itself.

Low margin is not the final diagnosis. It is the signal to investigate. The cause may be routing, idle time, labor utilization, poor truck stock, material costs, training, pricing, or an inefficient service mix. A good operator works backward from the margin to understand what is consuming it.

That discipline applies to every division. Installation teams need to track labor and material efficiency before adding a second crew. Service teams need to understand how much labor and material is consumed per job. Pumping operations need to account for route density, disposal, fuel, insurance, and the actual role the pump truck plays in the overall business model.

Use Pumping as a Relationship Builder, Not Just a Commodity Service

Pumping is often the highest-volume entry point in the septic industry, but Micah cautions contractors against treating it as the whole business. Price competition alone is a difficult game. If two companies offer the same pump-out and one is cheaper, the customer has little reason to see a difference.

Route density is equally important. Fewer miles between jobs means more productive time, better labor utilization, and more margin. Before expanding into a new market, owners should ask whether they have truly saturated the market they already serve. Dominating a defined geography can improve routing, referrals, brand awareness, and marketing efficiency at the same time.

Build a Marketing Engine Before You Need It

Micah’s marketing guidance starts with the fundamentals: a strong website, an actively managed Google Business Profile, consistent photos and video, clear service information, and a steady flow of authentic reviews. He notes that companies can move past long-established competitors by generating reviews consistently and making their profile useful to customers.

From there, the marketing strategy must mature. Paid search and Local Services Ads can capture people who are already looking, but a growing company cannot assume that paid demand will scale forever. It needs brand awareness, helpful content, local visibility, community presence, and a view of what it owns, earns, and pays for in its marketing mix.

The same principle applies to follow-up. Micah describes using call and customer data to identify missed service opportunities, unbooked leads, and estimates that were never closed. One focused review of the data can reveal customers who still need help and are ready to book. That is a higher-value use of marketing spend than paying again for attention the company has already earned.

Does the company have the marketing engine to keep the added asset full? The best next move is not always more equipment. Often it is a more efficient use of what the business already owns.
