What is the schedule going to look like three months from now?

Maybe you are busy today. Your crews are working. Estimates are going out. Trucks are moving. The phone is ringing enough that nothing feels broken.

But that does not always mean the business has a healthy pipeline.

You may be wondering whether the current workload is coming from a marketing system you can count on or whether you are simply benefiting from a busy summer.

You might also be thinking about winter.

Will the phone slow down?

Are enough estimates sitting in the pipeline?

Should you increase marketing?

Should you cut spending?

Are your Google Ads working?

Are Facebook leads actually turning into jobs?

Are referrals still carrying too much of the business?

Those are reasonable concerns.

We talk with excavation and septic business owners every day at Excavation Marketing Pros, and one thing we have learned is that being busy and having predictable growth are not the same thing.

A contractor can have three weeks of work scheduled and still have a serious customer acquisition problem.

Another contractor can have fewer jobs on the calendar today but have dozens of estimates, follow-up campaigns, referral sources, repeat customers, online leads, and future projects working their way through the pipeline.

That second company often has far more control over what happens next.

As Q4 approaches, you do not need to stare at 50 different reports.

Start with five important numbers.

These numbers can help you understand where your jobs are coming from, where potential customers are being lost, and what needs to change before the end of the year.

1. How Many Qualified Opportunities Are You Generating Each Month?

Most contractors talk about leads.

We prefer to talk about opportunities.

There is a difference.

Someone who fills out a Facebook form asking how much it costs to dig a pond might technically be a lead.

A homeowner in your service area who needs a septic replacement, has talked with your office, understands the likely price range, and wants an estimate is an opportunity.

That is much closer to money.

Before Q4, calculate how many real opportunities your business receives during an average month.

Look at sources such as:

  • Google Ads

  • Google Local Services Ads

  • Organic Google searches

  • Google Business Profile

  • Facebook and Instagram

  • Referrals

  • Past customers

  • Builders

  • Realtors

  • Plumbers

  • Property managers

  • Other contractors

  • Yard signs and trucks

  • Direct mail

  • Networking

Do not lump everything together.

You want to know which sources are actually producing people who could realistically hire you.

For example, imagine an excavation company received 80 inquiries last month.

That sounds great.

But after reviewing them, the owner finds:

  • 25 were outside the service area

  • 10 wanted tiny jobs the company does not perform

  • 12 never answered the phone

  • 8 were employment calls or vendors

  • 25 were actual sales opportunities

Suddenly, the number that matters is not 80.

It is 25.

That is still useful information. In fact, it is much more useful because now the contractor has something real to work with.

Track Opportunity Sources Separately

This is especially important when referrals are involved.

Many established septic and excavation businesses get a large percentage of their work through word of mouth.

There is nothing wrong with referrals. They are often some of the best customers you can get.

The danger is depending on them without realizing it.

Suppose you generate 30 qualified opportunities per month:

What happens if referrals slow down?

Referrals can remain part of the system. They just should not have to carry the entire company.

2. What Percentage of New Opportunities Actually Get Contacted?

This number gets overlooked constantly.

A business can spend thousands of dollars generating calls and leads, then lose jobs because nobody answers the phone.

Or someone answers eventually, but it is three hours later.

Or an office manager calls once, leaves a voicemail, and marks the lead as dead.

Marketing cannot fix that.

If you generate 30 qualified opportunities but only have real conversations with 18 of them, you do not have a lead generation problem.

You have a lead handling problem.

Start by measuring:

Qualified opportunities contacted ÷ total qualified opportunities

For example:

You receive 40 qualified inquiries.

Your team successfully speaks with 30.

30 ÷ 40 = 75% contact rate

That means one out of every four potential customers is disappearing before your sales process even starts.

For a contractor selling $10,000, $20,000, or $30,000 projects, that can become expensive very quickly.

Speed Matters

Think about how homeowners actually shop.

Someone discovers sewage backing up in the yard.

They need a septic company.

They search Google.

They call Company A.

No answer.

They call Company B.

Someone answers.

Who has the better chance of getting the job?

Usually Company B.

Not necessarily because Company B has a better website, better technicians, better equipment, or more experience.

They simply answered.

The same thing happens with excavation.

A homeowner may request information about drainage, land clearing, grading, a driveway, a retaining wall, or site preparation from several companies.

The company that responds quickly often gets the first conversation.

That matters.

Follow-Up Should Be a System

One missed phone call should not mean a lost opportunity.

A good follow-up process might include:

  1. Immediate phone call

  2. Text message

  3. Email

  4. Another call later that day

  5. Follow-up the next day

  6. Additional contact during the following week

Some customers are busy.

Some are at work.

Some forget they filled out a form.

Some talk to their spouse before responding.

Do not confuse "didn't answer" with "not interested."

Heading into Q4, look closely at how many opportunities you are already generating but failing to contact.

You may find new revenue without spending another dollar on advertising.

3. What Percentage of Estimates Turn Into Sold Jobs?

Once you are speaking with the right customers, the next number is your close rate.

In simple terms:

How many estimates become jobs?

Suppose your septic company performs 20 estimates during a month.

You sell 7 projects.

7 ÷ 20 = 35% close rate

Whether 35% is good depends on your services, prices, market, lead sources, and the type of work you perform.

That is why we are careful about telling contractors there is one magical close rate everyone should hit.

There isn't.

A company replacing septic systems may have very different numbers from an excavation contractor bidding large commercial sitework.

What matters most is understanding your own numbers.

If your close rate has been 40% for six months and suddenly drops to 22%, something changed.

Maybe:

  • Lead quality dropped

  • Prices increased

  • Your estimator changed

  • Follow-up became weaker

  • Competitors became more aggressive

  • Customers are delaying projects

  • Your estimates take too long to deliver

  • You are attracting the wrong type of project

Without tracking the number, you are guessing.

Don't Forget Unsold Estimates

This is where many contractors leave money behind.

A customer receives an estimate.

You do not hear back.

Everyone moves on.

But "not now" does not always mean "never."

Maybe the customer is waiting on financing.

Maybe they need a permit.

Maybe they are comparing contractors.

Maybe they want to start after Thanksgiving.

Maybe their home sale has to close first.

Maybe they simply got distracted.

Before Q4, go back through your open estimates from the last 30, 60, or even 90 days.

There may be thousands of dollars in potential work sitting inside your CRM, estimating software, email account, or office filing system.

A simple follow-up can sometimes bring old opportunities back to life.

4. How Much Does It Cost You to Acquire a Customer?

This number scares some contractors because it makes marketing feel complicated.

It does not have to be.

Customer acquisition cost simply asks:

How much did you spend to get a new customer?

If you spent $4,000 on marketing and generated four new customers, your customer acquisition cost was:

$1,000 per customer

Is that expensive?

It depends.

If those four customers each bought a $1,500 service, you may have a problem.

If they each purchased a $20,000 septic installation, $1,000 to acquire each customer may look very different.

This is why we encourage contractors to stop judging marketing based only on cost per lead.

Imagine two campaigns.

Campaign A

  • 30 leads

  • $100 per lead

  • $3,000 spent

  • 1 sale

  • $12,000 revenue

Campaign B

  • 12 leads

  • $200 per lead

  • $2,400 spent

  • 3 sales

  • $45,000 revenue

If you only looked at cost per lead, Campaign A appears better.

But which campaign would you rather have?

Probably Campaign B.

Cheap leads do not pay your employees.

Jobs do.

Include the Whole Customer Acquisition System

This is also why we think about marketing as a system rather than just ads.

Your real customer acquisition process includes:

Visibility → Lead → Contact → Qualification → Estimate → Follow-Up → Sale

Something can break at every stage.

You could have excellent Google Ads but terrible phone handling.

You could have a great website but no follow-up.

You could generate qualified estimates but rarely ask for the sale.

You could have happy customers but never ask them for reviews or referrals.

Improving the complete system often creates more growth than simply spending more money on advertising.

5. What Is Your Average Job Value and Future Pipeline Worth?

The final number ties everything together.

How much is an average customer worth?

You can start with a simple calculation:

Total revenue from jobs ÷ number of jobs = average job value

Suppose you completed 12 jobs worth a total of $180,000.

$180,000 ÷ 12 = $15,000 average job value

Now the rest of your marketing math becomes easier to understand.

If an average customer is worth $15,000 and you can acquire one for $1,200, that gives you a very different picture than simply saying, "Our Google leads cost $175."

But we would take this one step further heading into Q4.

Look at the value of your future pipeline.

How much work is already booked?

How many estimates are waiting for decisions?

How many jobs are likely to happen within 30, 60, and 90 days?

This matters because a full schedule today can hide an empty pipeline tomorrow.

Look Ahead Instead of Behind

Imagine it is September.

Your crews are booked for the next three weeks.

You feel good.

But after those three weeks, there are only two confirmed jobs.

That should get your attention.

Now imagine another contractor is also booked for three weeks, but they have:

  • $300,000 in open estimates

  • 14 homeowners receiving follow-up

  • 6 jobs already scheduled for October

  • Google Ads running

  • SEO producing calls

  • Referral partners sending opportunities

  • Past customers receiving email and text reminders

Those businesses may look equally busy today.

They are not equally prepared for Q4.

One has work.

The other has a pipeline.

There is a big difference.

Referrals and Repeat Customers Should Be Part of Your Q4 Plan

Marketing does not always mean buying another advertisement.

Some of the lowest-cost opportunities may already know your company.

Think about customers you have served during the last several years.

Depending on the work you perform, they may need:

You do not need another complicated dashboard that nobody checks.

Start with five numbers:

  3. Estimate-to-sale close rate

  4. Customer acquisition cost

  5. Average job value and future pipeline

Review them every month.

Better yet, compare them month by month.

You will start seeing patterns.

Maybe your close rate is strong but you need more opportunities.

Maybe you generate plenty of work but follow-up is weak.

Maybe one marketing channel produces fewer leads but far better customers.

Maybe most of your business still comes from referrals and you need additional sources.

Once you know where the problem is, you can work on the right problem.

That sounds simple.

It is.

But simple numbers can change the way you run the business.

A Predictable Pipeline Gives You Better Decisions

The goal is not to generate as many leads as possible.

The goal is to create a predictable flow of profitable work.

When that happens, you can make better decisions about:

  • Hiring

  • Equipment

  • Trucks

  • Advertising

  • Office staff

  • Crew capacity

  • Service areas

  • Pricing

  • Expansion

It is much easier to hire another crew when you have confidence that opportunities will continue coming in.

It is much harder when you are thinking:

"We're busy right now. I hope it stays this way."

Hope is not much of a forecasting system.

As Q4 approaches, take an hour and review these five numbers.

You may discover that your marketing is performing better than you thought.

You may discover that leads are coming in but being lost during follow-up.

You may discover that your best source of jobs is something you barely pay attention to.

Or you may discover that the schedule looks great today, but the pipeline underneath it needs work.

Any of those answers are useful.

Because once you can see what is happening, you can do something about it.
